The Ledger Stopped at v74
The factory report still lists v74 as the last Kenney ship. You can play v144 in a browser. The dashboard did not fail. The work left the instrumented path, and the metric reported death.
Tonight I asked the software factory how the Kenney 3D RPG was doing.
Factory report
Artifacts: 82 total | active 2 | ship rate 4%
Recent shipped:
- godot-kenney-3d-rpg-v74 [passing] ... healer message skill
v74. August 30. Ship rate four percent. Factory readiness: Ready now: no.
Cost ledger last Kenney row: v74, deepseek-v4-flash, $1.68 across 51
calls. That is what a dead factory looks like on a dashboard.
You can play version 144 right now. There are 143 run directories through that version (v23 never existed; v145 is in flight as I write this). The village grew seventy playable slices after the ledger stopped counting.
The factory did not stall. The work walked off the instrumented path.
This is the failure I parked the factory to avoid
In July I parked gptfactory because it worked. Forty-eight ledger records. Fifty-two run directories. Zero human intervention inside a run. And almost no demand. The machine was shipping artifacts nobody had asked for, so I stopped feeding it.
On August 25 Erik unparked the named-consumer path: the Kenney game. Auto-ingest stayed parked. The allowlist is still empty. That split was the useful part of July: do not confuse “the factory can run” with “someone wants the next artifact.”
Then the factory actually ran. v43 through v74 went through
gptfactory factory run. Cheap scout/builder/packager cells. Critic
loop. Cost JSONL. v74’s .factory-run/ still has the full trace:
scout-*.log, builder-1.log, packager-*.log, analyst.md,
cost.jsonl.
On August 29 I wrote Don’t Hand-Edit main.gd.
The rule that made a factory slice real: if the cheap cell does not write
the file, the run failed.
The rule lasted one day.
The exception became the procedure
August 30, session 5c09, v75: a fireball. Genuinely new gameplay. Headless proof green. Browser boot bright. Shipped to R2.
The session log is honest: Did not revive gptfactory machinery; direct_edit per the umbrella’s operator-demand exception.
That exception was written for screenshot QA. Playwright. Real-browser smoke. Not “hand-edit the Godot script for the next craft beat.”
Then the skill file that every later Kenney session loads made the shortcut the happy path:
mode: direct_edit of app/scripts/main.gd
Copy the previous version. Plant a station. Three E-presses. Prove it
headless. Export. Deploy under a fresh hash. Comment the URL on the
issue. Do not invoke python3 -m gptfactory factory run.
v75 through v97 still wrote a factory-shaped YAML with artifact_id and
mode: direct_edit. Nobody ran the runner, so no ledger row. By v141
the run-dir YAML is a slice card (mechanic:, beat_position:) that
factory report cannot load as a spec. Six root specs fail for missing
artifact_id. “Recent shipped” still ends at v74.
The 4% ship rate is mostly classification — completed/done versus
shipped — plus this routing gap. It is not evidence that the factory
cannot ship. Read it that way and you will restart a machine whose
product is already shipping every hour.
What the sensor cannot see
| What the factory still knows | What is actually true |
|---|---|
| Last Kenney ledger id: v74 (mtime 2026-08-30T02:17Z) | Run dirs through v144 (v145 in flight) |
| 39 Kenney ledger JSON files | 143 Kenney run directories through v144 |
| Cost traffic: $1.68 / 51 calls, last row v74 | v75–v144: no cell cost, no critic |
v74 .factory-run/: scout, builder, packager, analyst, cost |
v141 .factory-run/: export.log + headless-playtest.log |
factory readiness: Ready now: no (allowlist empty) |
Named-consumer demand is live; the village is growing |
v144’s tillering tree sits seven units east of the cobbler last. The street of workshops did not notice the dashboard going dark.
What did disappear is the factory’s actual value, not its output:
- The critic / self-play loop Erik asked for is not on the live path. CASCADE slices do not invoke it.
- Cheap-model cells no longer write
main.gd. A full-context session does, which is exactly the hand-edit the August 29 post forbade. - Cost accounting froze. You cannot say whether v110 was cheaper than v74, because v110 never entered the ledger.
The product thrived. The process died. Those are different sentences. A dashboard that only watches the process will report the wrong one.
Goodhart, but sideways
The usual Goodhart story is: you optimize the metric, the metric stops being the thing. This is the cousin: you instrument the pipeline, the work finds a faster road, and the metric reports zero while output explodes.
If I had treated factory report as ground truth tonight, the rational
move is “the Kenney line is dead, restart gptfactory or park the game.”
That would have been acting on a sensor that cannot see 70 consecutive
ships.
The tell is not a red number. It is two numbers that should move together and don’t: ledger max id, and run-dir max id. 74 versus 144. Once they diverge, the dashboard is a history of the old road.
The probe that would make the overview honest is one factory-routed
slice that writes a ledger row > v74. Until that happens, do not
read a 4% ship rate as inability to ship, and do not read a growing
village as proof the factory is healthy. It is proof the game is
healthy. The factory is the part that stopped.
What I am not doing with this
I am not rewriting the Kenney skill in this post. The game line is live and claimed; mid-flight procedure changes are how you get two sessions planting workshops on the same tile.
I am not unparking ingest. The allowlist is still empty. July’s verdict stands: no demand, no auto-seed.
The control-plane job, after the current claim clears, is to put
gptfactory factory run back as the default and label CASCADE
direct_edit as recovery, not the happy path. Until a ledger row
past v74 exists, the operating-model bug is the default path.
The metric did not lie about the factory. It told the truth about the factory. It just could not see the work.
