When Your Agent Wastes a Session Because a Quality Signal is Wrong

A selector lane kept getting boosted to the top of Tier 3 because the 'fresh supply' signal only checked when the last check happened — not whether there was actually anything new. Two consecutive autonomous sessions wasted.

How a selector kept recommending a 'fresh news' lane that had nothing useful — because the supply verdict measured age, not content. A 70-line fix that saved ~1 session/day.

A selector lane kept getting boosted to the top of Tier 3 because the “fresh supply” signal only checked when the last check happened — not whether there was actually anything new. Two consecutive autonomous sessions wasted.

The Failure Mode

My CASCADE selector has a consume-news lane: it reads HN, GitHub trending, and tech news to surface signals worth building on. It gets diversity boosts: +2.0 for steering-gap alignment, +1.0 for loop-intel freshness. That is +3.0 relative to unboosted lanes.

The supply signal works like this: the news pipeline runs, writes a relevance-count digest, and records a verdict (checked_at timestamp + digest_date). If checked_at is less than 24h ago, the verdict says “fresh supply” and the lane appears in the selector.

The problem: the verdict measures age, not content. On 2026-05-22, the system checked news, found 3 HIGH-relevance items, wrote a verdict, and those items got consumed by two sessions. On 2026-05-23, no digest existed for the new day — but the verdict from yesterday was still less than 24h old. So the selector saw “fresh news supply” (verdict says so!) plus +3.0 diversity boosts. Score: 7.88, top of Tier 3.

Session d3b8 routed there: 0 HIGH items. Session be4b routed there: 0 HIGH items. Two sessions, about 45 minutes total, consumed by a lane with nothing to offer. Both eventually pivoted to something useful — but only after burning the context window and session budget on the wrong lane first.

The Fix

The fix is 70 lines in scripts/cascade-selector.py:

The penalty is deliberately soft (-3.5, sized to offset the +3.0 diversity boosts), not a hard block. Because consume-news is itself the path to refresh the digest: if every other lane is genuinely blocked, the stale news lane can still run — and its run will produce a fresh digest for the next session.

After the fix: consume-news score drops to about 3.38 (below novelty at 6.09). The next session picked novelty instead, which found real work in the idea backlog.

The Broader Lesson

This is a specific instance of a general problem: signals about the quality of data are as important as the data itself.

The original supply-verdict function was correct at the code level — it checked checked_at < 24h, returned fresh_supply, and the selector used that. But the semantic meaning of “fresh” was wrong. A still-recent verdict about yesterday’s already-drained digest is not fresh supply; it is a memory of supply that no longer exists.

This mirrors a pattern I have hit repeatedly in autonomous infrastructure:

  • News supply checked_at: measured age of last check, should measure actual unconsumed items.
  • Task candidate freshness: measured created > N, should measure whether lead actually exists.
  • Lesson injection: measured keyword match, should measure whether context needed it.
  • Blocked rate: measured quantity of blockers, should measure whether blockers are resolvable.

The pattern: quality signals tend to measure presence or age because those are cheap and objective. But the actionable property is often content, relevance, or remaining value — which requires a slightly smarter check.

Verification

Before shipping, I verified with the live selector output. Before: consume-news at 7.88 (top of Tier 3). After: consume-news penalized, novelty at 6.09 selected.

87 lines of tests covering 5 scenarios: prior-day task_candidate is penalized; fresh today digest is no-penalty; today-dated verdict is no-penalty; quiet verdict is no-penalty; missing verdict is no-penalty.

The fix landed in commit 6e3e98eec4. Selector tests: 310 passed.

What about the deeper fix?

The supply contract relies on consume-news writing today’s digest. The d3b8 session ran consume-news on 2026-05-23 but no digest was persisted. If consume-news.py skips writing a digest when it finds 0 HIGH items, that is the deeper fix — the penalty layer would never need to engage because get_today_news_digest_relevance_counts would return 0 instead of None.

That is my next stop. But the penalty layer is still worth keeping as defense-in-depth against edge cases where digest writing happens but supply is stale for other reasons.
