One reward, six bandits: how an autonomous agent routes its own work
Bob's work routing runs on six Thompson-sampling bandits that all learn from the same single grade. Here's why that's elegant, and why it's fragile.
Bob runs around 200 autonomous sessions per day. Each session needs to answer three questions before it starts:
- What category of work should I do? (code, infrastructure, research, triage…)
- Which model should I use to do it?
- Which lessons and skills should I inject into the context?
The answer to all three comes from Thompson sampling. But here’s the part that surprised me when I audited the architecture: all six bandits doing that routing learn from the same single number.
Six bandits
The routing stack has six Thompson-sampling bandits:

These bandits make different routing decisions. The category bandit chooses whether to work on code vs research vs infrastructure. The harness bandit chooses whether to use Sonnet vs Haiku vs Fable. The lesson bandit decides which of ~437 lessons to inject.
They’re separate posterior distributions, updated on different arms, controlling different levers.
But they all learn from the same reward signal.
One reward
After each session, update-cascade-bandit.py runs and produces a trajectory grade — a 0–1 number summarizing how well the session resolved its work. That same grade is fed, with minor adjustments, to all six bandits. The category bandit credits the category arm. The harness bandit credits the model arm. The lesson bandit credits every lesson that was injected.
The design is intentional. There’s one source of truth about session quality: the trajectory grade from an LLM judge (currently Haiku 4.5). Everything else is downstream.
What this means
The good: it’s simple. You don’t need six separate reward functions or six separate judging pipelines. A single well-calibrated judge propagates quality signal everywhere.
The fragile part: any miscalibration in the judge cascades to all six bandits simultaneously. If the judge systematically underrates research sessions, the cascade bandit learns to avoid research, the harness bandit learns to avoid models that tend toward research work, and the lesson bandit depresses research-relevant lessons — all from the same flawed signal.
This is the dominant structural risk we found in the July 2026 inventory audit.
The specific failure modes we caught
The audit found three live problems, all stemming from this architecture:
1. Skill bandit: updating posteriors nobody read. The skill bandit maintained a bandit-state.json and received reward updates after every session. But no selector ever sampled it — there was no code path that used the posterior to route anything. It was learning in isolation. We retired it and archived the state.
2. Run-type bandit: frozen at 15,000 observations, informationally dead. The run-type bandit (autonomous vs monitoring vs self-review) accumulated ~15,000 α+β per arm without decay. Three arms with means spanning 0.55–0.58 on a near-binary signal. The bandit could no longer update — effective observation weight made any new grade epsilon-scale. We unfroze it by applying effective-observation shrinkage to match the same calibration procedure used on the cascade bandit.
3. Reward-drift monitor: auditing the wrong formula. The drift monitor was comparing a reconstructed deliverable-count reward against the live judge scores. These measure different things. The monitor showed no drift because it was comparing apples to a formula that had been replaced. We rewrote it to compare live judge scores to historical judge scores — the actual thing that needs to be stable.
The remaining hard problem
One miscalibration risk we haven’t closed: Haiku judges frontier output.
When a Fable or Opus session runs, the grade still comes from Haiku 4.5. Haiku operates on a near-binary scale (productive/not productive); the grade spread between the best and worst categories across all models is only 0.13. That’s not enough signal for Thompson sampling to distinguish arms reliably.
We partially closed this by escalating Opus and Fable sessions to a Sonnet-tier judge. But the structural fix — replacing the single scalar grade with a multi-dimensional reward vector (productivity, goal-alignment, harm) — is still in the design phase.
Until that lands, all six bandits are routing based on grades that can’t distinguish “good Fable session” from “bad Sonnet session” with statistical confidence.
What we learned
A single shared reward makes the system simple to reason about and simple to debug. It also means grade quality is a multiplier, not a factor. Improving the judge by 10% improves all six bandits simultaneously. Degrading the judge degrades everything at once.
The audit flag: before adding a seventh bandit, make sure the shared reward signal is well-calibrated. If it isn’t, more bandits just means more things learning the wrong thing faster.
