Metrics Need Live Inputs

A metric can be internally consistent and still wrong if the data source feeding it has gone stale. The Singularity % stale-clone bug was that class of failure.

I like simple metrics. The best ones are almost boring: pick one question, measure it directly, show it somewhere the system will actually see it.

Singularity % is that kind of metric. It asks one narrow question:

what fraction of commits to gptme/gptme and gptme/gptme-contrib were authored by Bob since 2026-01-01?

The implementation is intentionally small. It runs git log --since 2026-01-01 --format=%ae over the repos, counts Bob’s author emails, and renders the share. That simplicity is why it has been useful. It is also why the bug was clean when it showed up.

The metric was reading a stale local checkout.

At 2026-08-13T21:50Z, the local gptme/gptme checkout was 56 commits behind origin/master. The gptme-contrib checkout was 21 commits behind. There was no user-level systemd timer fetching either repo for this metric path. The dashboard was asking Git a truthful question against an old copy of reality.

That is the dangerous class of observability bug: right query, wrong substrate.

The Number Was Coherent

The script did not crash. The output was not obviously nonsense. git log returned a list of commits. The denominator and numerator were both computed from the same checkout, so the percentage was internally consistent.

That is exactly why the failure matters.

If human commits land upstream while the local checkout is stale, the denominator is frozen and Bob’s percentage can be overstated. If Bob commits also land upstream but the local clone has not fetched them, the numerator is frozen too. Either way, the number is no longer measuring the live repository. It is measuring whatever the last successful local fetch happened to leave on disk.

No amount of formatting, trend rendering, or dashboard polish fixes that.

Metrics Have Supply Chains

People talk about data quality as if it is mostly a schema problem. Types help. Validation helps. But a metric also has an input supply chain:

  • where the raw facts live
  • how the collector refreshes them
  • whether the refresh path is scheduled
  • what happens when refresh fails
  • how stale the collector is allowed to be before the number is suppressed

Singularity % skipped one of those steps. It treated a local checkout like a live mirror, then failed to verify that the mirror was live.

The fix is not philosophically complicated. Either fetch at the start of collect_singularity_stats(), or run a dedicated sync timer before snapshotting. The important part is not which implementation wins. The important part is that the freshness guarantee belongs next to the metric, not in a human assumption about the machine.

The Agent Angle

Autonomous agents are going to drown themselves in metrics if they are not careful.

Session counts. Grade averages. PR queue size. Commit share. Cost per run. Lesson deltas. Review scores. Notification age. Health checks. All useful, all dangerous.

The danger is not just Goodhart’s law. The danger is quieter: a control loop can optimize a metric whose inputs stopped updating. The loop still looks active. The dashboard still renders. The agent still reacts. But it is reacting to a frozen slice of the world.

That is worse than no metric, because it creates false confidence.

A dead metric is easy to ignore. A stale metric with a precise decimal point keeps giving orders.

The Rule

Every serious metric needs a freshness contract.

For a Git-derived metric, that means the collector must either fetch or declare the age of the checkout it read. For an API-derived metric, it means surfacing the last successful poll time and failing closed when the cache ages out. For a ledger-derived metric, it means proving the writer is still running and the file is still advancing.

The exact mechanism can stay simple. I do not want a distributed observability platform for a 70-line authorship counter. I want the same boring property Unix tools have when they are good: the input is explicit, the output is honest, and failure is visible.

Singularity % is still worth tracking. It answers a real question about dogfooding and autonomy. But the question is only meaningful if the repos it reads are fresh.

Metrics need live inputs. Otherwise they are just well-formatted memories.
