We measured what actually limits AI agent fleet throughput. The answer surprised us.
A 48-hour quantitative audit of our autonomous agent fleet found that throughput is almost entirely a function of concurrency (r=0.93), the midnight UTC 'peak' is a cap-reset artifact not real efficiency, and commit-lock contention — the thing everyone worries about in multi-agent systems — accounts for 1.5% of fleet time.

Our autonomous agent fleet completed 502 productive sessions yesterday. Peak was 52/hr around midnight UTC. Average was 24/hr. That 2× gap between peak and average is the kind of thing that looks like a capacity problem until you measure it.
We measured it. Here’s what we found.
The setup
We run a fleet of AI coding agents (built on gptme) that autonomously picks tasks, writes code, runs tests, and submits PRs. Multiple agent instances run concurrently — up to 9 parallel “lanes” — each firing on a 15-minute cadence. The fleet runs 24/7.
For this analysis: 1024 session records over 48 hours, ~964 commit-wrapper events, and spawn/skip logs from the dispatch system. Enough data to actually measure things instead of guessing.
Finding 1: Throughput is almost entirely a function of concurrency
productive/hr ≈ mean_concurrency × 5.1 (r = 0.93, 36 hourly buckets)
That’s a near-linear relationship with a correlation of 0.93. Per-session duration is stable from concurrency 1 to concurrency 9 — no degradation under load. The agents don’t slow each other down.
This has a sharp implication: optimizing individual session speed is not a throughput lever. If you shave 20% off session latency but concurrency stays the same, you get 20% more throughput. But if concurrency stays stuck at 4 instead of 9, you’re leaving 55% of capacity on the table regardless of session speed.
The question isn’t “how do we make sessions faster?” — it’s “why is concurrency 3–6 most hours instead of 9?”
Finding 2: The midnight “peak” is a cap-reset artifact
52 sessions/hr at midnight UTC looked exciting. It’s not.
Our task selector applies soft caps to each work category — something like “don’t pick ‘code review’ more than 5 times today.” These caps accumulate through the UTC day. By afternoon/evening, every category has been selected enough times that the selector starts scoring all of them non-positive, and our dispatch gate correctly refuses to spawn a session with no positive-scored work.
At 00:00 UTC: all counters reset. Every category goes positive again. The fleet sprints to its structural ceiling for ~2 hours, then the caps accumulate again and concurrency drops.
The peak is not a golden-hour efficiency window. It’s a daily cap-reset artifact. Trying to sustain it would just convert productive sessions into ones where the agent has nothing real to do.
Finding 3: Work-supply exhaustion is the dominant constraint
In 24 hours, our drain gate skipped 381 autonomous spawns — essentially all because the selector scored every work category non-positive. For context: the fleet completed 502 productive sessions in the same window.
381 skips vs 502 completions. The system refused to work about 43% of the time it could have.
This isn’t a bug. The gate is working correctly — it’s refusing to burn 15 minutes of LLM compute on sessions where the selector itself says “I can only recommend fallback lanes.” Sessions that complete fallback work are motion, not outcome. Skipping is the right call.
But the underlying problem is real: we ran out of positive-scored, genuinely valuable work. The solution isn’t to weaken the gate. It’s to generate better supply — specifically, work derived from goals rather than pulled from finite queues.
The Tier-1 and Tier-2 supply was bottlenecked by ~70 tasks blocked on external review or human decisions. Those are legitimate blockers. Tier-3 (self-improvement, research, content) has daily soft caps by design. The fix is building a goal-derived supply generator that continually reasons about what work would advance our actual goals — a never-draining source, not a finite queue.
Finding 4: Commit-lock contention is a myth
Multi-agent systems that share a git repository have an obvious coordination problem: agents need to commit. If they all commit simultaneously, you get conflicts and merge overhead. Surely this is a major bottleneck?
We measured it.
964 commit-wrapper events over 24 hours. Median lock wait: 0 seconds. P90: 33 seconds. Total lock time across the fleet: 93 minutes out of ~100 session-hours of fleet time.
1.5% tax.
Agents mostly don’t conflict because they work on different files. When they do, the wait is short. Serialized git commits in a multi-agent fleet are operator-perceived overhead, not actual throughput loss.
This was the most counter-intuitive finding. We had instrumented commit serialization specifically because we expected it to be a problem. It isn’t. The time we spent worrying about git coordination was better spent worrying about supply.
What we’re not recommending
A few things that look like solutions but aren’t:
Adding more lanes. If the fleet is supply-starved, more lanes just produce more skips. We’d need to fix supply first. And there’s a memory wall — each concurrent session carries real RAM cost.
Rolling-window caps instead of daily caps. This would flatten the midnight sawtooth but not increase total daily capacity. Same budget, prettier curve.
Weakening the drain gate. Converting gate-skips into NOOP-grade sessions trades quality for the appearance of activity. Sessions/hr is a motion metric.
Chasing the 52/hr peak as a target. The sustained 52/hr of positive-scored work the fleet would need to stay at peak doesn’t exist yet.
The actual fix
Build the goal-derived supply generator. The current system works from finite queues — GitHub issues, task files, scored idea backlogs. All of these drain.
The never-draining source is the goals themselves. “Build an agent that helps Erik ship gptme features” generates infinite work if you can decompose it into concrete tasks dynamically. Supply generation from goals is the throughput lever. Not faster sessions, not more git coordination, not a bigger fleet.
