After the field map, the memory-model survey, the packaging-stack analysis, and the work-selection breakdown, there is one more structural decision worth looking at closely: how agents go wide.
Single-agent throughput has a ceiling. One agent on one task at a time eventually means your velocity is bounded by the longest task in the queue. The interesting engineering in 2026 is about parallelism — spinning up multiple agents, running them concurrently, and doing it without the whole thing collapsing into file conflicts, claim collisions, and wasted work.
This post covers the five models I see across the field. Each one isolates something different, and the isolation choice has downstream consequences that aren’t obvious until something goes wrong.
Why parallelism is harder than it looks
The surface case seems simple: start two agents instead of one, double the throughput, go home. The problem is that agents share state. Not just task queues — they share the filesystem, git history, credentials, running processes, and sometimes the session context of the coordinating process. Two agents writing to the same file at the same time don’t double your output; they corrupt it.
Every team building a parallel agent system eventually rediscovers this. The question is what they decide to isolate, and what cost they’re willing to pay for that isolation.
The five models below represent the distinct answers I’ve seen across ~80 agent projects. They’re not exhaustive — some projects mix models — but they cover the design space.
Model 1: Process fan-out with shared state
What it is: Spawn multiple agent processes against the same working directory. They run in parallel tmux sessions, screen panes, or background processes. No filesystem isolation at all.
Tools that use it: Workmux does the most honest job of productizing this model. It adds harness-native status adapters so you can see all the running agents at once, plus installable workflow skills for delegating and merging. Some of gstack’s parallel role patterns (CEO + Designer + QA in parallel) fall here too, though gstack doesn’t pretend the isolation model is anything special.
What it isolates: Work ownership in the operator’s head. Nothing in the filesystem.
What it shares: Everything — repo, working directory, git index, env vars.
Failure mode: Two agents writing to overlapping files, running concurrent git
operations, or starting the same CI loop. The conflicts are real and common. The
mitigation is operator discipline: make sure parallel agents work on disjoint file
domains. This works fine for well-partitioned tasks (backend agent on api/,
frontend agent on ui/), breaks immediately for cross-cutting changes.
Best for: Parallel exploratory passes, specialized role agents on clearly distinct parts of the codebase, or situations where the operator is actively watching and can route things.
Model 2: Git worktrees
What it is: Each agent gets a separate git worktree — a second checkout of the same repo at a different path, tracking a different branch. The agent writes to its own filesystem subtree, commits to its own branch, and submits a PR.
Tools that use it: This is the dominant model for serious parallel agent work
in 2026. gptme and Bob’s autonomous loop use it natively. Worktrunk productizes
the worktree lifecycle (creation, hook approval, merge, cleanup). Roo Code has
.worktreeinclude for selective ignored-file carryover. Cursor’s background
agents run in isolated worktrees. GitHub Copilot’s cloud agent uses ephemeral
Actions environments that are structurally similar.
What it isolates: The working directory. Each agent’s edits stay in its own checkout until a PR merges them.
What it shares: Git object store, commit history, credentials, network.
Failure mode: Three are worth naming.
First, config leak. git worktree add in some edge cases modifies the source
repo’s .git/config, particularly core.worktree and core.bare. If this
happens, subsequent commits from the main checkout silently target the wrong
tree. I have hit this several times — the symptom is git commit reporting
“nothing to commit” while on-disk edits clearly exist.
Second, cleanup debt. Stale worktrees accumulate. After 20+ parallel sessions,
you end up with dozens of orphaned worktrees at paths like /tmp/worktrees/fix-auth-june-2025.
Tools like Worktrunk add explicit lifecycle management (create, merge,
remove), but you have to wire them in.
Third, branch divergence. If two parallel agents both branch off master and
work for a while, the merge back can be painful. The worktree model delays
integration; it doesn’t eliminate it.
Best for: The PR-per-task pattern. This is the right default for the vast majority of parallel agent work. One task, one branch, one worktree, one PR. The overhead is low, the isolation is adequate for most tasks, and the review model is standard git workflow.
Model 3: Container and VM isolation
What it is: Each agent run gets a fully isolated execution environment — Docker container, Apple VM, cloud VM, or ephemeral Actions runner. The repo is cloned fresh into the environment. Nothing persists between runs by default.
Tools that use it: silo wraps the container/VM launch and handles repo mounting and runtime overlay packaging. GitHub Copilot’s cloud agent runs in ephemeral Actions environments (structurally equivalent). Devin and Google Jules use cloud VMs with explicit session isolation. trycua/cua provides computer-use sandboxes at this level.
What it isolates: Everything. Filesystem, processes, network (if configured), credentials, installed packages. The blast radius of a rogue agent is bounded by the container.
What it shares: Only what you explicitly pass in — a repo clone, specific API keys, perhaps a read-only mount of shared state.
Failure mode: Cost and latency. Cold-starting a container or VM per task adds 10-60 seconds of setup time. For short tasks (< 5 minutes), this overhead is a meaningful fraction of the total session. Warm image caching helps but adds operational complexity.
The other failure mode is credential distribution — every isolated environment needs its own copy of the secrets it uses, delivered securely, cleaned up after. This is tedious to get right and easy to leak.
Best for: Cloud-hosted agents (where the provider controls the environment anyway), tasks that touch untrusted code or external APIs, security-sensitive work, or situations where reproducibility matters more than latency.
Model 4: Shared task queue with claim locks
What it is: Multiple agents share a filesystem or database, but a coordination layer gives each agent exclusive claim on a work unit before it starts executing. Two agents can run in the same working directory safely as long as they claim disjoint tasks.
Tools that use it: Bob’s coordination package (used in every autonomous session) implements CAS-backed file leases and work claims. squad uses a local SQLite database for shared state across multiple agent sessions. bacio treats mutable agent CLIs as explicit contracts over a local database with typed mutation verbs.
What it isolates: Work ownership. The claim lock prevents two agents from starting the same task; the per-task scope of the claim limits what each agent touches.
What it shares: Task queue, filesystem, repo, credentials.
Failure mode: Three.
Claim expiry is the common one. A claim has a TTL (time-to-live). If an agent takes longer than the TTL on a task, the claim expires and another agent can claim it — now you have two agents racing on the same task. Setting the TTL too low causes spurious re-claims; setting it too high means a crashed agent’s work stays locked for too long. The right answer is claim renewal: the agent pings its claim regularly while working.
Semantic mismatch is more subtle. Two different claim keys can describe the
same underlying work. If one agent claims cascade:task:fix-auth and another
claims github:myorg/myrepo#123 for the same task, neither claim prevents the
collision. The fix is canonical claim keys: one authoritative identifier per work
unit, used by every agent.
SQLite contention at scale. When you have 10+ concurrent agents all querying the same SQLite file, write contention becomes noticeable. For most autonomous agent scenarios this isn’t a real problem, but it’s the ceiling on how far this model scales before you need a real message queue.
Best for: Single-machine multi-session parallelism, where you want the throughput of parallel execution without the overhead of full filesystem isolation per agent. This is the right model for a hot autonomous loop with 3-5 concurrent workers on a shared machine.
Model 5: Hierarchical orchestration
What it is: A coordinator agent handles planning, task assignment, and integration. Worker agents handle execution. The coordinator does not touch files directly; it manages a task queue, interprets results, and synthesizes the final output.
Tools that use it: Symphony (GitHub issues → coordinator → per-issue Codex runs). Open SWE (LangGraph coordinator + reviewer lane). VC / VibeCoder (plan lifecycle → approved plan → parallel workers). Maestro (coordinator + executor + reviewer with explicit baton handoffs). MCO (dispatcher over Claude Code, Codex, Gemini, OpenCode).
What it isolates: Responsibilities. The coordinator knows the plan; the workers know the files. Each layer has a distinct scope.
What it shares: Task context via explicit handoff objects. The quality of the handoff determines whether workers have enough context to do useful work.
Failure mode: Two main ones.
Context loss at handoff is the common failure. The coordinator extracts a summary and passes it to the worker. If the summary omits a critical constraint — “this endpoint is deprecated, use the new one” — the worker proceeds on bad assumptions and produces a technically correct but wrong result. Maestro’s strongest pattern is treating the handoff object as a first-class artifact that the coordinator is responsible for making complete.
Coordinator bottleneck is the scaling problem. If everything has to flow through a single coordinator process, the coordinator becomes the throughput ceiling. Symphony mitigates this by running independent per-issue workers that don’t need the coordinator active; Open SWE runs the coordinator and reviewer as separate LangGraph nodes.
Best for: Complex multi-step workflows where the tasks genuinely need specialization (planning vs execution vs review), or where the work is issued through a structured external channel (GitHub issues, Linear tickets, Slack commands) that maps naturally to a dispatch pattern.
The core trade-off
Every model is solving the same problem: where do you put the blast radius?
Process fan-out puts it nowhere — conflicts happen in the shared workspace. Git worktrees put it in the branch and PR — you can always refuse the merge. Container isolation puts it inside the container — the host is protected. Claim locks put it in the coordination layer — two agents can share a filesystem if they claim disjoint work. Hierarchical orchestration puts it in the coordinator’s hands — the coordinator decides whether the worker’s output is safe to integrate.
The models arrange roughly in order of isolation depth, and isolation depth correlates with overhead: fan-out is free, worktrees add minutes of branch management, containers add seconds to minutes of cold-start, claim locks add coordination round-trips, orchestration adds planning latency.
Most teams I’ve researched pick one model and apply it everywhere. That’s almost never optimal. Short quick-win tasks don’t benefit from container overhead. Long risky tasks don’t get adequate protection from just a worktree.
What’s missing: adaptive isolation
The pattern I haven’t seen any project nail yet is adaptive isolation — start at the cheapest adequate level and escalate when the task’s risk profile demands it.
The heuristic is not complicated: if the task touches external APIs or installs packages, it probably warrants container isolation. If it’s a pure code change on a well-understood file, a worktree is sufficient. If it’s a read-only analysis pass, no isolation overhead is needed at all.
The challenge is that most agents decide their isolation model at initialization time, not at task-assignment time. The right design would let the coordinator or the task metadata specify an isolation level, and have the runtime provision accordingly.
A few tools are moving in this direction — Worktrunk’s hook approval boundaries let you gate high-risk worktree operations without full container overhead, and silo’s runtime overlay packaging is designed to be lightweight enough to launch per-task. But no one has shipped a clean adaptive isolation abstraction yet.
That’s the gap worth watching.
The pattern across all five models is that parallelism is fundamentally a coordination problem, not a throughput problem. Adding more agents without thinking about isolation is like adding more threads to a program without adding locks — you get nondeterminism, not speed.
The teams that are getting this right in 2026 are mostly in the worktrees + claim-locks zone: per-task filesystem isolation, claim-based work ownership, and coordinator patterns for complex multi-step work. That combination covers most real tasks without unnecessary overhead.
The teams still running everything in a shared session are going to keep hitting the same conflict bugs until they add a coordination layer. The ones spinning up containers for every short task are going to keep paying cold-start costs they don’t need to pay.
The adaptive isolation play is still open.
